Strokes gained is the best idea in golf statistics. Your scorecard cannot compute it.

Strokes gained answered a question golf had been getting wrong for a century: which part of your game is actually costing you shots. This guide explains what it measures, why a scorecard genuinely cannot produce it, what published amateur benchmarks can produce instead, and includes a diagnostic that ranks your round and shows every step of its arithmetic.

For most of golf's history, the statistics kept on a scorecard were chosen because they were easy to count rather than because they meant anything. Fairways hit. Greens in regulation. Putts. Each is a tally of a binary event, and each throws away the only thing that decides how many shots a hole costs you: where the ball ended up.

In 2011, Mark Broadie, a professor at Columbia Business School, published a paper that fixed this. The idea is simple enough to state in a sentence. Every position on a golf course has an expected number of strokes to hole out. Compare the position your ball started from with the position it finished in, subtract the one shot you spent getting there, and you have a number that says whether that particular swing helped you or hurt you, and by how much. The PGA TOUR adopted the method, and strokes gained is now the way professional golf is measured.

It is also, in amateur golf, the most misused phrase in the sport. Because the second half of the idea, the part that makes it work, is that you need to know where every shot started and finished. That is a lot of data. And a very large number of apps, articles and calculators have responded to that inconvenience by keeping the phrase and dropping the requirement.

This guide does the opposite. It explains the real statistic properly, it is honest about what a scorecard can and cannot tell you, and then it does the useful thing that a scorecard genuinely can support: comparing your round against published benchmarks for the handicap level you want to reach, and showing you which category is costing the most.

How strokes gained actually works

Start with the baseline. Take a large database of shots and record, for every combination of distance and lie, how many strokes it took on average to get the ball in the hole from there. That gives you a table of expected strokes. From 150 yards in the fairway on the PGA TOUR, the expected number is a little under 2.9. From 8 feet on the green, a little over 1.5. From 20 feet, closer to 1.9.

Now price a shot. You are at 150 yards in the fairway, worth 2.9 expected strokes. You hit it to 20 feet, worth 1.9. You spent one stroke getting there. So:

2.9 minus 1.9 minus 1 equals 0.0 strokes gained. A 150 yard approach to 20 feet is, on tour, exactly average. Hit the same shot to 8 feet and you gain about 0.4. Miss the green into a bunker and you lose about 0.4.

What makes this powerful is that it is additive and it is fair. Every shot in the round gets a number, the numbers sum to your score relative to the field, and no shot is judged by a category that does not fit it. Holing a 20 foot putt scores better than holing a 3 footer, because the baseline says the 3 footer was expected and the 20 footer was not. Under the old counting, both were simply one putt.

The four categories, defined properly

The PGA TOUR publishes strokes gained in four buckets, and the boundaries between them are more specific than most summaries admit.

  • Off the tee. Tee shots on par 4s and par 5s only. Par 3 tee shots are excluded, because they are approach shots.
  • Approach the green. Shots toward the green from beyond 30 yards, including every par 3 tee shot. This is the largest category by shot count for almost every golfer.
  • Around the green. Everything within 30 yards of the edge of the green that is not played on the putting surface. Chips, pitches, greenside bunker shots.
  • Putting. Strokes played on the green, measured against the average number of putts from that starting distance.

Notice that these categories are defined by where the ball is, not by which club is in your hand. A wedge from 40 yards is approach. A wedge from 20 yards is around the green. A 3 wood off the deck on a par 5 is approach, not off the tee. This is deliberate, and it is why the categories mean something: they group shots by the problem being solved rather than by the tool being used.

Why your scorecard cannot produce this number

Here is the part worth being blunt about. A scorecard records how many strokes you took on each hole. Strokes gained needs the distance and lie at the start and end of every shot. The first cannot be converted into the second, because the information is not there. It is not a matter of a clever formula. Six strokes on a par 4 could be a drive into a hazard followed by clean golf, or four straight shots and a three-putt, and the scorecard is identical.

This matters practically, because it tells you what your golf app is really doing. If it tracks every shot by GPS, it can compute something close to true strokes gained, though its baseline will be its own user base rather than the PGA TOUR. If you type in a score, some fairways and a putt count, whatever it shows you is a benchmark comparison wearing the name of a different statistic.

Benchmark comparison is not a bad thing. It is genuinely informative, it needs about ninety seconds of your attention per round, and for answering the question "what should I practise" it is often enough. It just should be labelled correctly, which is what the diagnostic below tries to do.

What a scorecard can honestly tell you

Shot Scope publishes benchmark data across six handicap levels, drawn from tracked amateur rounds. Those benchmarks are what the diagnostic measures you against. Here they are in full, so you can read them without running the tool.

Read the first row and the third row against each other, because together they contain the most useful thing in this guide. Greens in regulation runs from 62 percent at scratch to 9 percent at a 25 handicap. On 18 holes that is 11.2 greens against 1.6, a difference of roughly 9.5 holes per round. Putts per round runs from 29.9 to 34.3, a difference of 4.4.

Those two players are separated by something like 25 strokes of score. The category that moves by 9.5 holes is doing vastly more of the work than the category that moves by 4.4 strokes, and the putting figure is further flattered by the fact that the 25 handicap is chipping onto greens and leaving short putts rather than lagging from 40 feet.

This is the finding that strokes gained analysis produced and that golf's conventional wisdom still has not absorbed. Drive for show, putt for dough is wrong. The long game and the approach game are where the strokes are.

Penalty strokes are a dispersion problem, not a distance problem. A bay with a launch monitor will show you your left-to-right spread with a driver over twenty shots, which is the number that predicts penalties. Then test whether your three wood or a longer iron gives up less total distance than the penalty strokes your driver costs you.

  • Fairways hit

    6 of 14, or 43 percent, against an amateur average of 47 percent. This one is deliberately not converted into strokes. A fairway missed by a yard into light rough and a fairway missed by forty yards into a road cost completely different amounts, and the count cannot tell them apart. Your penalty stroke line already captures the tee shots that actually hurt.

  • Up and down rate

    3 from 13, or 23 percent. This is not scored as its own category because it is already doing its work inside the approach figure above, where it decides how much each missed green actually costs you.

  • Benchmark from 100 yards

    A 15 handicap hits the green 49 percent of the time from 100 yards in the fairway. If your greens in regulation are low but you match that number, your problem is where your tee shots leave you, not your iron play. If you are below it from the same distance, it is the iron play.

How to read this

  • The benchmark score of 87 assumes par 72 and adds your target handicap to it. A real handicap index is computed against course rating and slope rather than par, so treat this line as a rough reconciliation and not as a verdict on your handicap.

The three things the diagnostic does deliberately

It credits your short game against your missed greens

A missed green is not automatically a dropped shot. It becomes one when you fail to get up and down. So the approach figure takes the gap between your greens in regulation and the benchmark's, then multiplies it by the rate at which you fail to convert around the green. Miss four more greens than the benchmark and get up and down half the time, and the approach category has cost you two strokes, not four.

This is also why short game does not get its own line. It is already doing its work inside the approach number, as the multiplier that decides what each missed green is worth. Giving it a second, separate line would count the same effect twice.

It refuses to score fairways hit

Shot Scope puts the amateur average at about 47 percent with driver and 3 wood, which means the average golfer misses more fairways than they hit. That number is reported as context and never converted into strokes, for a reason worth stating plainly: a fairway missed by two yards and a fairway missed by fifty are the same entry in the column and completely different events on the course.

The tee shots that genuinely cost you strokes show up in a different place, and it is a place a scorecard records accurately: penalty strokes. Those are counted at face value, one stroke each, which is a floor rather than the true cost, because a penalty also costs the distance you gave up on the way to taking it.

It shows you what it could not explain

The reconciliation line subtracts the categories it priced from your gap to the benchmark score and displays the remainder. That remainder is usually not small, and it is not a bug. It contains recovery shots from trees, the second penalty on a hole where you were already in trouble, three-putts on holes you also missed the green on, and the plain fact that the benchmark score assumes par 72 whereas a real Handicap Index is computed against course rating and slope. A diagnostic that showed you a tidy total with nothing left over would be hiding all of that inside the categories.

The putting trap

There is one reading error this tool will actively warn you about, because it is the most common way an amateur misdiagnoses their own game.

Raw putts per round is contaminated by greens in regulation. Miss a green, pitch it to four feet, hole it: one putt. Hit a green in regulation from 160 yards to 35 feet: almost certainly two. The golfer hitting five greens can post 30 putts while putting badly. The golfer hitting twelve can post 34 while putting well. The first golfer concludes their putting is fine and goes to work on it anyway, because 30 sounds good.

The putting numbers that survive this contamination are the ones the benchmark table reports alongside the total. Three-putt frequency runs from about 3 percent of holes at scratch to about 13 percent at a 25 handicap. Make rate from 3 to 6 feet runs from 76 percent down to 48. Those two describe putting skill in a way a total never will, and they are also, usefully, the two things you can practise on a flat surface without needing to read a green.

What this means for how you practise

If the diagnostic points at approach play, and for most golfers it will, the practice task is a specific one and it is not "hit more 7 irons". It is to find out what your carry distances actually are and how wide your dispersion is at each one, then to practise to targets in distance bands rather than by club.

That work needs measurement. On a range with unbranded balls, no confirmed yardages and no launch monitor, you cannot tell a 148 yard 8 iron from a 162 yard 8 iron, which means you cannot practise the thing the data says is costing you the most. If it points at penalty strokes, the task is dispersion rather than distance. Twenty driver swings on a launch monitor will show you a left-to-right spread, and that spread is what predicts penalties. The useful test after that is whether a 3 wood or a long iron gives up less total distance across a round than the penalty strokes your driver is costing you, which is an arithmetic question you can settle with real numbers instead of an opinion. If it points at putting, work the 3 to 6 foot range and lag distance control, and accept that the published ceiling on this category is lower than the others. Getting from a 25 handicap putting standard to a scratch one is worth about four and a half strokes. That is real, and it is roughly a third of what the same jump in approach play is worth.

The honest summary

Strokes gained is the best measurement idea golf has produced, and it needs shot-level position data that most golfers do not collect. That is the whole tension, and everything else follows from it.

What you can do without that data is compare your counts to published benchmarks and find out which category is furthest behind where you want to be. Done carefully, with the arithmetic visible and the contaminated statistics flagged rather than laundered, that answers the practical question well enough to change what you do on a Tuesday evening.

And the answer it gives is remarkably consistent across handicap levels. It is the approach game. It was always the approach game. The putting green is the most comfortable place to practise and the smallest category in the data, and the gap between those two facts is where a great many golfers have spent a great many hours.

What does strokes gained actually mean?

It measures a single shot against what the field would need from the same place. Every position on a golf course has an expected number of strokes to hole out, worked out from a large database of shots played from that distance and that lie. Strokes gained on a shot is the expected strokes from where the ball started, minus the expected strokes from where it finished, minus one for the shot you played. Hit a 150 yard approach from the fairway to 12 feet and you have moved from a position worth about 2.9 strokes to one worth about 1.8, having spent one shot, so you gained about 0.1. The idea comes from Mark Broadie's 2011 paper for Columbia Business School, and the PGA TOUR adopted it from there.

Can I calculate strokes gained from my scorecard?

No, and this is the single most misunderstood thing about the statistic. Strokes gained needs the start and end position of every shot: the distance and the lie, shot by shot. A scorecard records how many strokes you took on each hole and nothing about where any of them went. There is no arithmetic that recovers one from the other. What you can do from a scorecard is compare your counts to published benchmarks for a handicap level, which is what the diagnostic on this page does, and it is genuinely useful. It just is not the same statistic, and any calculator that tells you it is has quietly redefined the term.

What are the four strokes gained categories?

The PGA TOUR publishes four. Off the tee covers tee shots on par 4s and par 5s only. Approach the green covers shots toward the green from beyond 30 yards, including tee shots on par 3s, which is why par 3 tee shots do not appear in the off the tee number. Around the green covers everything inside 30 yards of the edge of the green that is not a putt, so chips, pitches and greenside bunker shots. Putting covers strokes played on the putting surface, measured against the field average from that distance, which is how holing a 20 footer scores better than holing a 3 footer even though both are one stroke.

Where do amateur golfers lose the most strokes?

Approach play, at every handicap level, and it is not close. The clearest way to see it in published amateur data is greens in regulation, which Shot Scope reports at 62 percent for a scratch golfer and 9 percent for a 25 handicap. That is a difference of roughly 9.5 greens per round. Over the same range of skill, putts per round move from 29.9 to 34.3, a difference of 4.4. Roughly 25 strokes of score separate those two players, so the category that moves by 9.5 holes is doing far more of the work than the one that moves by 4.4 strokes. The practical version of that is that the golfer grinding on the putting green to break 90 is usually working on the smallest of the four categories.

Why did my putting look fine when my scoring did not?

Because raw putts per round is contaminated by how many greens you hit. Miss a green, chip it to four feet, hole the putt, and you have recorded one putt on that hole. Hit the green in regulation from 160 yards to 35 feet and you will very likely record two. The golfer hitting five greens a round can post 30 putts while putting poorly, and the golfer hitting twelve can post 34 while putting well. This is why the diagnostic on this page flags the comparison rather than silently adjusting it: correcting for it honestly needs putts-per-green data by handicap, and pretending to correct for it without that data would just be a made up number wearing a decimal point.

Is fairways hit a useful statistic?

Much less than its prominence suggests. A fairway missed by two yards into first cut and a fairway missed by fifty yards into a hazard both record as one miss, and they cost completely different amounts. Shot Scope puts the amateur average at about 47 percent with driver and 3 wood, which means the average golfer misses more fairways than they hit and still manages to play golf. What actually predicts a bad tee shot number is penalty strokes and recovery shots, both of which are about the size of your dispersion rather than the count of fairways. That is why the diagnostic reports fairways as context and prices penalties instead.

How many putts should I take per round?

Fewer than the number you are probably chasing, and the target matters less than the distribution inside it. Shot Scope has scratch golfers at 29.9 putts and 25 handicaps at 34.3, so the whole range of amateur golf spans about four and a half putts. The gaps that actually separate levels are elsewhere in the putting numbers: a scratch golfer three-putts about 3 percent of the time against about 13 percent for a 25 handicap, and from 3 to 6 feet the make rate runs 76 percent at scratch, 65 at a 10 handicap, 59 at a 15 and 48 at a 25. Eliminating three-putts and improving short range conversion is a different practice task from lowering a total, and it is the one the data supports.

Does indoor practice help the categories that matter?

For approach play and dispersion, yes, and directly. The reason is that a launch monitor reports carry distance and left-to-right spread on every shot, which is exactly the information that approach play and penalty avoidance both depend on and that a range with unbranded balls and no measurement cannot give you. Knowing your real carry number to a green and your real dispersion cone with a driver is the raw material for both. The honest limit is that a bay cannot practise green reading, uneven lies, or the recovery shots that show up in the unexplained column of the diagnostic. Those need a golf course.
